Key takeaways
- The median GEO/AEO retainer is $6,850/month in Q3 2026, up 66% since Q1 2024 and about 45% above the median SEO retainer ($4,740), according to First Page Sage's October 2026 report.
- Four models work: a one-time audit ($1,500-$5,000), a monthly retainer ($3,000-$10,000+), a 20-30% add-on to an SEO retainer, and white-label resale at a 40-60% markup.
- Build tiers by scope (platforms, markets, deliverables per month), not by hours. Enterprise pays roughly 10.7x the starter median for about 4.2x the deliverables.
- Aim for 45-60% gross margin on GEO. Keep labor under about 55% of GEO revenue and tooling under 15%.
- Price the outcome. A $6,000 retainer that moves pipeline beats a $4,000 one that only moves a visibility score.
Why GEO pricing is still messy
GEO pricing has no settled rate card. Most agencies are making it up as they go, and the published numbers reflect that. Only 23% of the 214 agencies in First Page Sage's dataset publish any GEO pricing at all, and the ones that do tend to lead with their cheapest tier.
So treat any single price page you read, including the ones from agencies selling GEO, as a marketing claim. The most useful dataset I found is First Page Sage's report: 1,146 quotes from 214 agencies, collected July 6 to October 2, 2026, plus a survey of 362 in-house marketing leaders. It covers quotes, proposals and signed contracts, which is closer to what clients actually pay than a pricing page is.

What the market is charging
The headline numbers
From First Page Sage's Q3 2026 data:
- Median GEO/AEO retainer: $6,850/month
- Median traditional SEO retainer: $4,740/month
- Growth-tier median: $7,400/month
- Financial services pays the most ($9,850 median); home services the least ($3,190)
The quarterly median has climbed in steps: $5,240 in Q1 2025, $6,020 in Q4 2025, $6,410 in Q1 2026, $6,380 in Q2 2026 and $6,850 in Q3 2026. The report notes small dips in Q3 2024, Q3 2025 and Q2 2026, each following a wave of new agencies launching GEO at entry-level prices. That is a useful warning. Undercutting is a real pattern, and it drags the whole market down for a quarter or two.
Tiers by client size
| Tier | Typical client | Monthly range | Median | Typical minimum term | Deliverables/month |
|---|---|---|---|---|---|
| Starter | Local and small businesses | $1,800-$4,200 | $2,950 | 3 months | 3.4 |
| Growth | Mid-market | $4,500-$11,000 | $7,400 | 6 months | 6.5 |
| Advanced | Upper mid-market | $11,000-$22,000 | $14,600 | 6 months | 9.8 |
| Enterprise | Large enterprises | $22,000-$60,000+ | $31,500 | 12 months | 14.2 |
Price does not scale linearly with output. Enterprise clients pay about 10.7x the starter median for about 4.2x the deliverables. What the extra money buys is PR placements, multi-market work and senior staffing. If you are quoting enterprise, that is the story to tell.
Other benchmarks to cross-check
| Source | Range | Notes |
|---|---|---|
| WebFX | $1,500-$50,000+/month | Small business $1,500-$5,000; mid-size $5,000-$25,000+; enterprise $25,000-$50,000+. Own service starts at $3,000. |
| RevvGrowth | $3,000-$25,000+/month | $3,000-$10,000 for small to mid-market programs |
| Young Company | $1,000-$25,000+/month | Audits $1,500-$5,000; entry support $1,000-$2,500 |
| Swydo | $5,000-$25,000+/month | Broad range for AI SEO/GEO |
| Yes Optimist | $5,000-$20,000+/month | Most B2B SaaS retainers sit in the middle |
The ranges agree more than they disagree. Below $3,000 you are doing light hygiene work. Between $3,000 and $10,000 you are in the mid-market sweet spot. Above $15,000 you are selling programs with PR, multiple markets or multiple brands.

Four pricing models that work
1. The tripwire audit
A one-time AI visibility audit at $1,500-$5,000. Its job is to win the client, not to make money. Demand Local suggests targeting a 40-60% audit-to-retainer conversion rate, and the most effective version is an "invisible competitor" audit: show the prospect the prompts where competitors are named and they are absent.
Margins on audits can run 60-75% because the work is bounded. The risk is scope creep. Fix the number of prompts, platforms and competitors up front.
2. The monthly retainer
This is where the money is. 68% of agencies sell GEO as a monthly retainer, according to First Page Sage: 41% custom and 27% tiered.
| Retainer type | Share of agencies | Typical range | Median | Usual term |
|---|---|---|---|---|
| Custom | 41% | $3,000-$15,000/month | $7,200 | 6 months |
| Tiered | 27% | $2,500-$25,000/month | $6,300 | 3-6 months |
Custom retainers earn a little more per month. Tiered packages are easier to sell and easier to deliver consistently. My view: start tiered, and let enterprise be custom.
3. The SEO plus GEO add-on
If a client already pays you $5,000/month for SEO, add 20-30% and GEO becomes a $1,000-$1,500 line item. Friction is low because the client already trusts you and much of the work overlaps (technical fixes, content, entity work).
The catch is that add-ons can underprice real work. A 20-30% uplift is fine for monitoring, content adjustments and reporting. If the client wants new content production, digital PR or multi-market coverage, that is a separate scope and should be priced as one.
4. White-label reseller
Resell a managed partner's GEO delivery at a 40-60% markup. You launch without hiring. The tradeoff is margin: expect roughly 35-50% gross, and less control over quality.
| Model | Price | Best for | Gross margin potential |
|---|---|---|---|
| Tripwire audit | $1,500-$5,000 one-time | Client acquisition | 60-75% |
| Monthly retainer | $3,000-$10,000+/month | Dedicated GEO clients | 45-60% |
| SEO + GEO add-on | +20-30% on SEO fees | Existing SEO clients | 50-65% |
| White-label reseller | 40-60% markup | Fast scaling | 35-50% |
Margin potentials come from Demand Local's packaging guide. They are an agency's own estimates, not audited benchmarks.
What to put inside each tier
Clients compare quotes by deliverables, so name them. Promptwatch Data gives a useful way to scope. In its report on which content types ChatGPT cites (Sep 28 to Oct 4, 2026), product pages made up 22.4% of classified citations and landing pages 16.8%. So roughly 39% of citations go to pages describing what a company sells. Listicles were 13.6%, documentation 7.5%, how-tos 8.7% and comparisons 5.9%.
For commercial prompts the skew is stronger: product pages 26.0%, landing pages 20.6%, listicles 15.0%. That translates into deliverables:
- Starter: AI visibility baseline, fixes to the key product and landing pages, a small tracked prompt set, one or two platforms.
- Growth: everything above, plus comparison and alternatives pages, listicle placements, FAQ and docs work, multi-platform tracking, monthly reporting tied to traffic.
- Advanced and enterprise: multi-market programs, digital PR, review collection, entity and authority work, senior strategist time, custom reporting.
One more thing worth billing for: maintenance. Promptwatch's query fanout data shows ChatGPT searches per response dropped from about 2.15 in early December to about 1.84 by early March, and average query length fell from roughly 117 characters to about 53. Behavior shifts after major model updates, so re-auditing heading-to-query mapping is a legitimate recurring task rather than a freebie.
Delivery costs and margins
I could not find GEO-specific agency margin data, so here is what exists. Swydo's benchmarks for agencies in general:
- Healthy net profit (EBITDA): 15-20%, top performers 25-35%, average 10-15%
- Gross delivery margin: 50-55%, top agencies 60-70%
- Specialists earn 25-40% margins versus 15-20% for generalists
- Hourly rate formula: (salary + overhead) x 3 divided by billable hours. $110,000 loaded cost x 3 / 1,800 hours is about $183/hour.
Demand Local's GEO-specific targets are 45-60% gross margin, labor under 55% of GEO revenue and tooling under 15%. If gross margin falls below 40%, fix the price or the process.
A quick worked example on a $7,400 Growth retainer at 55% labor and 12% tooling: labor $4,070, tooling $888, gross profit about $2,442, or 33%. That is below target, which tells you a mid-market retainer at that median needs either fewer deliverables, cheaper labor mix or a higher price. Run this math before you sign, not after.
Costs people forget
- Tooling. Self-serve trackers are cheap, with OtterlyAI at $29-$489/month and Scrunch and AthenaHQ entry tiers around $250-$295 according to Canlah (a vendor, so verify). Enterprise platforms like Conductor are quoted at $20,000-$100,000+.
- Client communication, which Swydo says eats 20-60% of project time.
- Onboarding. Swydo puts it at $10,000-$20,000+ for a major client.
- Revision cycles. Cap them in the contract.
Swydo also suggests 50% deposits upfront and late-payment terms. For a month-to-month GEO engagement, I would at least bill in advance.
Choosing the tooling
Tooling is the easiest line item to control, and it affects whether you can show clients anything beyond "you were mentioned." Monitoring-only trackers are cheap. Platforms that connect visibility to crawler activity, traffic and content work cost more but justify higher retainers because you can report outcomes.
Promptwatch covers the full loop: prompt tracking with volumes and difficulty, IP-verified AI crawler logs, visitor analytics, content gap analysis and a Content Agent that can publish to Webflow, Framer or WordPress. Its agency plans (Kick-off $199/month, Growth $399, Scale $799) include unlimited projects and white-label reporting, so tool cost stays a small fraction of a $7,000 retainer. Confirm current pricing at promptwatch.com/pricing.

For lighter-weight tracking on starter clients, tools like [tool:otterly-ai] and [tool:peec-ai] are common budget choices, though they stop at monitoring. For enterprise accounts, [tool:profound] and [tool:conductor] are the names you will keep running into. More options are listed in the GEO software directory at bestgeosoftware.com.
| Client tier | Tooling approach | Rough tool cost vs retainer |
|---|---|---|
| Starter ($1,800-$4,200) | Entry tracker or agency plan seat | Under 10% |
| Growth ($4,500-$11,000) | Full visibility and content platform | 3-8% |
| Enterprise ($22,000+) | Platform plus crawler logs and custom reporting | 3-10% |
Those percentages are my planning estimates, not published benchmarks.
How to price against the client's alternatives
First Page Sage's build-versus-buy math is a strong sales tool. A Growth-tier agency engagement costs $98,400/year all-in, about 27% of the $363,512 cost of a three-person in-house team. That works out to $1,262 per deliverable at the Growth tier and $2,303 at Enterprise ($392,400/year). If you are quoting a mid-market client, put that comparison in the proposal.
Swydo's data adds one more lever. The Wow Company's BenchPress report found agencies offering three rate options were twice as likely to have conversion rates above 60%. Three tiers is not decoration. It lets the client choose rather than say yes or no.
Common pricing mistakes
- Pricing on a hourly basis. GEO deliverables are fuzzy, and clients hate paying for hours spent staring at prompts.
- Copying the cheapest published page. The median published starting price is $4,500, which is below the real market median because pages lead with entry tiers.
- Selling a dashboard. Visibility scores alone do not justify a retainer. Tie reporting to traffic, conversions or pipeline.
- Giving away the audit with no path to retainer. Build the next step into the audit report.
- Ignoring minimum terms. Three months for Starter, six for Growth and Advanced, twelve for Enterprise is the market norm.
A starter rate card
| Offer | Price | Notes |
|---|---|---|
| AI visibility audit | $2,500-$4,500 | Credit toward retainer if signed within 30 days |
| Foundations | $3,000-$4,500/month | 3-month minimum, 1-2 platforms, about 3-4 deliverables |
| Growth | $6,500-$9,000/month | 6-month minimum, about 6-7 deliverables, multi-platform |
| Enterprise | $20,000+/month | Custom, 12 months, PR and multi-market |
| SEO add-on | +20-30% | Monitoring and content adjustments only |
This is my suggested starting point based on the data above. Adjust for your vertical: financial services supports prices well above the median, home services well below.
Bottom line
Charge near the market median, around $6,000-$8,000/month for mid-market, tie each tier to named deliverables, and hold gross margin above 45%. If you want help building GEO into a broader search program, the team at 1001 SEO Media works across technical SEO, content and AI search. And re-check your rate card each quarter, because the median moved in four of the last five quarters.
